Employee Retention


The Other 3 R's: Recognition, Remuneration and Retention 

A former colleague of mine was telling me about the new company she had just joined. She was baffled by the fact that employees would get their full bonus even if they only hit 95% of their revenue targets. Additionally, she could not reconcile how employees would receive considerable monetary recognition for non achievement. In her mind the bonus paid was recognition by the company for an employee achieving a set of metrics and not simply a form of salary paid for coming to work and not meeting budget.

To be blunt I was not any help in the conversation, as I did not have the facts. Was the 95% a set metric? Did 95% represent above industry average year on year growth? Without these facts it was difficult to provide meaningful input however the conversation did prompt me to think about how employees are recognised in the work place environment. In turn this also prompted me to consider the relationship between Recognition and Retention.

Research shows that Praise and Recognition are crucial for increasing employee productivity and engagement. An often cited study is the 2003 Gallup Employee engagement, satisfaction, and business-unit-level outcomes: a meta-analysis by Harter, J.K., Schmidt, F.L., & Killham, E.A. The study found that individuals who receive regular recognition and praise:
  • Increase their individual productivity
  • Increase engagement among their colleagues
  • Are more likely to stay with their organization
  • Receive higher loyalty and satisfaction scores from customers
  • Have better safety records and fewer accidents on the job
  • Lower negative effects such as absenteeism and stress.
It should be noted that the research included "more than 10,000 business units and more than 30 industries".
But what about money? Isn't a salary a key driver of retention? Well according to a number of surveys over various time periods the answer is no.

In 2000 executive search firm BridgeGate LLC conducted a study of 660 American workers. The study included looking at what would persuade the workers to stay with their current employer. BridgeGate found that although a raise was the most common response (43.2%), non-monetary issues were cited by more workers as motivators (50.5%). The non-monetary motivators included:
  • improved benefits programs (23.1%)
  • flexible work schedules (14.1%)
  • stock options (8.6%)
  • better training (4.7%)
A 2009 study by Robert Half International asked the executives, “Which of the following is most likely 
to cause good employees to quit their jobs?”
  • 35%  replied unhappiness with management
  • 33%  replied limited opportunities for advancement
  • 13%  replied lack of recognition
  • 13%  replied inadequate salary and benefits
  • 1%  replied bored with their job
  • 5%  replied other/don’t know
Finally, a study of 1,000 executives by The Adele Lynn Leadership Group found that 51% of employees interviewed said that they would work for slightly less money if other conditions were present. The top four reasons sited for leaving an organization included:
  1. organizational practices that weaken morale
  2. poor fit between skills and culture
  3. no concern for growth and development 
  4. inadequate training.
Whilst the findings of the various studies are noteworthy, I find it difficult to reconcile how salary seems lower on the importance scale for so many people, when I know that through the hundreds of interviews I have done with various job applicants two key reasons for not taking the job have been:
  1. "The job is not paying enough."
  2. "I received a counter offer from my current employer and have decided to stay."
The answer lies somewhere in between and is well articulated in the book The Enthusiastic Employee: How Companies Profit by Giving Workers What They Want by David Sirota, Louis A. Mischkind, and Michael Irwin Meltzer (2005) who suggest through their "Three Factor Theory of Human Motivation in the Workplace" that there are three basic goals of people at work, namely
  1. Equity: (To be treated fairly). In an article for Knowledge @ Wharton, Sirota states " Employees want to know they are getting fair pay, which is normally defined as competitive pay. They want benefits and job security. These days, employees especially need medical benefits, so those have become significant. On the non-financial side, employees want to be treated respectfully, not as children or criminals. Equity is basic. Unless you satisfy those needs, not much else you do is going to help. If I feel underpaid and if I feel that the company is nickeling and diming me, or wants to pay as little as possible, there is not much else an organization can do to boost my morale. This runs contrary to what a lot of people in my field say -- that pay is not that relevant. Baloney. It's terribly, terribly important."
  2.  Achievement: Employees need to take pride in their accomplishments by doing things that matter and doing them well. They need to receive recognition for their accomplishments and take pride in the organization's accomplishments. (Note: This is supported by the Gallop research above.)
  3. Camaraderie: "The quality of social relationships in the workplace - its `social capital' - ... are critical for effective performance and, therefore, for a sense of achievement in one's work."
So back to my former colleague. Was she right to be upset? Who knows! Maybe the company had a poor incentivisation scheme, maybe it didn't. What I do know is that if you want to keep (Retain) great people, money is important in that it is crucial for an employee to feel as though they are paid fairly. However equally important are non-monetary factors such as Recognition that actually lead to monetary improvement for organisations. Like so many aspects of the corporate world this is a balancing act. However, as the data suggests if an organisation gets the balance wrong employees won't hang around to see if the company will right itself.

10 Tips for Working a Trade Show

Nothing feels more like Christmas morning than attending an industry trade show or conference.  Considering the hundreds of potential candidates and employers under one roof – plus the vast amount of information floating around the hall – it’s easy to grasp the enormity of the gift.
Some of my most enduring relationships and memorable placements had their genesis in a crowded booth, an entry foyer or food court in a Chicago, Houston or Cleveland convention center. And over time, I’ve found ways to organize my time and exploit the opportunities found in a trade show’s frenetic, networking-friendly environment. Here are 10 ways to get the most out of your visit:
1. Do your homework. Before you arrive, prepare a list of people you want to see and booths you’d like to visit.
2. Pay your respects to old friends. Be sure to greet the people you’ve spoken with in the past, including candidates, employers and industry insiders.
3. Make friends with the sponsors. Trade shows are underwritten and organized by publishers, associations, companies or special interest groups. Take a moment to thank them for their contribution to the industry.
4. Travel light. Five hours on your feet can get tiring, so leave your laptop, briefcase or six-inch heels in the car or in your hotel room.
5. Avoid the trinkets and trash. Promotional items such as logo-embossed coffee mugs, T-shirts and refrigerator magnets will weigh you down and accelerate fatigue.
6. Gather contact information. This is your chance to pick up business cards and build your email list. Remember, your primary goal at a trade show is to gather fresh leads and advertise your brand.
7. Distribute collateral material. Hand out business cards or lightweight brochures to everyone you meet. If you have an image that can be shared quickly on a tablet computer or smart phone, have it ready for viewing.
8. Float like a butterfly. Everyone’s time is in short supply, so don’t linger too long with any one person. Save your in-depth conversations for later.
9. Keep your presentation simple, as in, “I’m Bill Radin, and I’m a recruiter specializing in our industry. I’m here to visit with old friends and meet new ones. Do you have a business card?”
10. Jump on hot tips. For example, if someone mentions an open position, probe for information, as in, “Who would I talk to about that?” or “Why is the job open?”
Here's an advanced tactic is to be more aggressive and less passive when interacting with people. Instead of simply stating your name and occupation, you might consider making a sales or marketing presentation that relates to something you're working on.
For example, if you happen to meet a president or director-level person at his or her booth, go ahead and pitch a candidate, as in, “You know, I met some someone who could increase sales at your company. He’s currently working for a direct competitor, but mentioned your organization as one he’d like to join. Is this a person you might like to meet?”
Or, if you meet a mid-level candidate, you could pitch a job, as in, “I just took on a new search assignment with one of your company’s competitors. Tell me: are you the sort of person who might want to look at a challenging, but rewarding position?” And if the answer is yes, you can continue the conversation. If the answer is no, you can begin to gather names.
And so it goes. A day at a trade show is like a month on the phone. Pound for pound, it yields the highest return on a relatively short investment of time.

Selecting the best candidate

Whatever form the applications take, there may be a need to sift them before moving on to the interview stage. Such a sift serves to match the applicants as closely as possible to the job and person specification and to produce a shortlist of people to interview. To avoid any possibility of bias, such sifting should be undertaken by two or more people, and it should involve the direct line manager/supervisor as well as personnel. The sifting stage can also help the organisation by providing feedback on the advertising process and the suitability of the application form. It can also identify people who might be useful elsewhere in the organisation. If references or medicals are to be taken up before the invitation to interview stage, it should be made clear on the application form/information pack sent to the applicant. Some jobs require medicals to be given at the commencement of employment, and employers may seek preliminary information on a separate medical questionnaire at the time of recruitment. This applies mainly in driving work and industries where there is an exposure to certain chemicals. If your organisation believes that pre-employment health screening is necessary, you must make sure it is carried out in a non-discriminatory way:  for instance, do not single out disabled people for medical assessment. If a report from any individual's doctor is sought, then permission must be given by the individual, and they have the right to see the report (Access to Medical Reports Act 1988).
The candidates who best match the specifications may then be invited for interview. The invitation letter should tell candidates that they should advise the organisation in advance if any particular arrangements need to be made to accommodate them on arrival or during the interview; for instance, ramp access or lighting levels. The invitation letter should also clearly state whether the organisation will pay the candidate's reasonable travel expenses for the interview.

Who makes the decision?

In some companies there will be a personnel or human resource specialist who will undertake most of the sifting and shortlisting. It is very important that the line manager/supervisor for the job also be involved, both at the job and person specification stage and at the interview stage. The final selection will thus normally be a joint decision, except in those very small companies where only a line manager/supervisor is available to do the recruitment of staff.
Gaining the commitment of the immediate manager/supervisor by involving them in the selection process can be vital to ensuring that the new employee is settled successfully into the organisation. It may be useful both for the candidates to see the environment in which they would be working, and, if they are to be part of a team, for the current team members to meet the candidate.

Selection techniques

There is a variety of methods available to help in the selection process - including interviews, tests (practical or psychometric), assessment centres, role plays and team exercises, to name a few. Usually a range of methods will be used by the organisation depending on the type of job to be filled, the skills of the recruiter and the budget for recruitment.

Interviews

Most jobs are filled through interviews. The interview has two main purposes - to find out if the candidate is suitable for the job, and to give the candidate information about the job and the organisation. Every candidate should be offered the same opportunities to give the best presentation of themselves, to demonstrate their suitability and to ask questions of the interviewer.
A structured interview designed to discover all relevant information and assess the competencies of the applicant is an efficient method of focusing on the match between job and candidate. It also means that there is a consistent form to the interviews, particularly important if there are a number of candidates to be seen.
Unstructured interviews are very poor for recruiting the right person. The structured interview is most likely to be effective in obtaining specific information against a set of clearly defined criteria. However, not every manager is skilled at interviewing, and may not be able to judge efficiently the applicant's skills and competencies. Ideally all interviewers should receive training, including the equal opportunities aspects of recruitment and the relevant legislation.
Interviews need not be formal. The length and style of the interview will relate to the job and the organisation. Some vacancies may call for a formal interview panel, some for a less formal, one-to-one interview. The interviewer(s) should consider the job and the candidates when deciding on the nature of the interview.
All interviews, whether formal or informal, need careful preparation if they are to be successful. Each candidate should leave with a sense of being treated well and fairly and having had the opportunity to give of their best.

Preparing the interview

The interviewer should prepare by:
  • reading the application form, job and person specifications to identify areas which need further exploration or clarification
  • planning the questions. In some interviews it is appropriate to ask only one or two questions to encourage the candidate to talk at length on certain subjects. In others it may be better to ask a series of short questions on several different areas. If there is more than one interviewer, different people can cover different topics, eg job knowledge, training, qualifications. Do not ask for personal information or views irrelevant to the job. Do not ask potentially discriminatory questions such as 'Are you planning to have children in the next few years?'
  • being ready for the candidates' questions, and trying to anticipate what additional information they may seek.

Conducting the interview

Conduct the interview in an environment that will allow candidates to give of their best. Arrange for there to be no interruptions, divert telephone calls, welcome the candidate(s), and show them cloakroom facilities, etc.
If possible, let the candidate have a brief tour of the place of work. This is particularly useful in the case of people new to the job market (school-leavers, returning men and women), who may have little or no experience of what to expect in a workplace. It may also prove valuable in offering an additional opportunity to assess the candidate's interaction with possible colleagues.
Consider whether any adjustments need to be made to accommodate an interviewee who has indicated a disability on the application form - it is easy to overlook simple adjustments that may be reasonable to make:
  • candidates with hearing impairment may not only need to be able to clearly see the interviewer as they are talking, but may need communication support if they are not to be placed at a disadvantage
  • is there an alternative to steps for access to the building? Can the interview take place elsewhere, where access might be easier for someone with a physical disability?
It is common that both interviewer and candidate are nervous. Thorough preparation will help both of you. Be careful not to fill silences by talking too much - the aim of the interview is to draw information from the candidate to decide if they would suit the job. The candidate should do most of the talking.
Nevertheless, the interviewer will want to encourage candidates to relax and give of their best in what is, after all, a somewhat unnatural setting. It is important to keep the conversation flowing, and the introductions and initial 'scene-setting' can help all parties settle to the interview.
The following pointers may be helpful in conducting the interview:
  • introduce yourself (and other interviewers if present); this also gives the candidate time to settle down
  • give some background information about the organisation and the job - this helps everyone to focus on the objective
  • structure the questions to cover all the relevant areas, and don't ask too many 'closed' questions. Open-ended questions (ie ones that can't be answered just by a yes or no answer) will encourage the candidate to speak freely - they often begin 'what', 'why', 'when' or 'how'
  • avoid leading questions
  • listen, and make brief notes as necessary on salient points
  • have a time frame and keep to it, allowing sufficient time for candidates to ask any questions they might have
  • make sure the candidate is familiar with the terms and conditions of the job, and they are acceptable. If not, and the candidate is the best one for the job, then some negotiation may be necessary - be careful to avoid inadvertent discrimination
  • tell the candidate what will happen next and when to expect to hear from the organisation.

Practical tests

If the job involves practical skills, it may be appropriate to test for ability before or at the time of interview. This is generally acceptable for manual and word processing skills, but less useful for clerical and administrative posts. Telephone skills are increasingly in demand, and candidates for telesales/call centre work will almost invariably be asked to undertake a practical test. Any tests must, however, be free of bias and related to the necessary requirements of the job (17). Consideration in giving any tests must include the objectives of such a test, the efficiency of the method selected, the numbers of candidates (and vacancies), the costs and benefits of such a method.

Psychometric and psychological tests, including biodata

There are numerous tests commercially available which can assist in measuring aspects of personality and intelligence such as reasoning, problem solving, decision making, interpersonal skills and confidence. Although many large organisations have used them for a number of years, they are not widely used, and some tests are considered controversial - for instance, those that assess personality. Any organisation considering the use of psychometric or psychological tests should refer to the guides available, and make sure they have the need, skills and resources necessary (18).
Tests should never be used in isolation, or as the sole selection technique. Where a decision is made solely on the automatic processing of personal data, an applicant may require, under the Data Protection Act 1998, that the organisation reconsider any rejection or make a new decision on another basis.
Biodata (short for biographical data), is a questionnaire format with multiple choice answers. The questions are of a biographical nature and answers are scored according to the scoring key developed by the employer. In general biodata is successfully used only by really large employers, who have a large throughput of applicants (19). Use of biodata, like other tests, needs careful control to avoid any possibility of discrimination or invasion of privacy.
Think carefully before using any test - is it actually necessary for the requirements of the job? Is the test relevant to the person/job specification? What is the company policy about using tests, storing results and giving feedback to the candidate? Marking criteria must be objective, and the record sheets should be retained in accordance with the Data Protection legislation.

Assessment centres, role plays and team exercises

Assessment centres are often used by large organisations making senior management or 'fast-stream' graduate appointments. Exercises, sole and group, may take place over a few days, normally in a residential setting. The individual may also be required to make presentations and to take part in role-plays or team events.

Making the decision

Decide whom to employ as soon as possible after the interview/test/assessment. Use of a structured scoring system helps here, particularly one that is based on the applicants' competencies, and helps avoid the pitfalls of stereotyping, making snap judgements, and 'mirror-image' effects (that is, a subconscious subjectivity - looking for similarities to oneself in the candidate). Structured scoring allows the organisation to weight some elements or competencies if desired, and to compare a candidate's score with the job specification 'ideal' score - although care must be taken when considering the results that a high overall score doesn't mask a low score in a crucial area.
Write up notes immediately after the interview - recording relevant answers and detail. This is not only for the decision-making process but also to provide feedback to the candidate if requested. Bear in mind the provisions of the Data Protection Act 1998, which will enable the candidate to ask to see interview notes (20) where they form part of a 'set' of information about the candidate - for instance, the application form, references received and so on, or the full personnel file if the candidate is already working for the organisation. Be aware also that your reasons for appointing or not appointing a particular candidate may be challenged under discrimination legislation.
Inform all the applicants of the outcome as soon as possible, whether successful or unsuccessful. Keep in touch if the decision is delayed.
Try to give positive feedback to unsuccessful candidates on any aspects they could reasonably improve for future success. It is sensible to maintain a favourable view of the organisation among the applicants - there may be future job vacancies for which they would be suitable and for which you would wish them to apply. Failure to get one job does not necessarily mean unsuitability for other jobs with the organisation. You may want to keep CVs or applications on file for future matching. Also bear in mind that applicants and their families may be your customers as well as potential employees, so it makes business sense to treat them fairly and courteously.

A Recruiter To-Do List for 2012

  • Always get back to candidates. Just do it. Don’t make it a big deal. Send a quick email. Don’t worry about being rude. Or being short. Or shattering someone’s dreams. Just do it. It’s the right thing to do. If they are treated right, candidates multiply. So do clients for that matter.
  • Have a smart template system. If you’re a corporate recruiter responsible for processing hundreds of applicants a day, the first to-do doesn’t apply to you well. Instead, review your template system generated upon candidate actions, such as for application and interview. However, for any candidate that you have a personal interaction with, make sure you do follow up. Just because you’re behind a big corporation, it doesn’t make you exempt.
  • Don’t get stepped on. Recruiters are forever on the outside looking in, and it’s easy to fancy candidates, clients, and hiring managers as being somehow higher up on the totem. They are in the industry and they know the profession after all, and recruiters are just bottom feeders sucking off the side of the tank (kidding). Don’t let hiring managers push you around and don’t get entranced with high end candidates that make more or know more than you do. You owe it to yourself to act like a professional and not waste your time. Demand feedback. Demand respect. Demand common courtesy.
  • Be one of them. Whatever it is you recruit for, you need to get inside their heads. If you’re not reading every trade journal for the industry or profession for which you recruit, you’re missing an opportunity. If you aren’t constantly advancing your understanding, you probably won’t be in this business very long.
  • Go beyond. Besides learning about what they do, do something different yourself. Knowledge only goes so far – demonstrate it! Write a blog, start a club, speak at an event, start a website, contribute to a publication. Try to do one thing that’s solidly above and beyond your job description. It’s not to get clout, it’s to develop your skills and job security.
  • Don’t Lie. We all lie. Admit it. White lies can be an important aspect of communication. We tell sick people they look like they’re getting better. We tell our spouses they look thin. However, recruiters are particularly vulnerable to white lies because we don’t want to hurt people’s feelings. We’re dealing with important, if not life-altering events in someone’s life. When jobs and salaries are on the line, it’s easy to want to massage the message a bit. The problem is, this often creates more work for you. Instead of thinking of what you owe everyone else, think about yourself. You don’t have the time for a constantly blurred reality. Just say it like it is and give yourself a break.
  • Stop wasting time on the web. When employers started putting computers on everyone’s desks, computers were a lot less fun. They were green screened calculators and fancy Rolodexes. Now we have the web, which often makes prime time television look like War and Peace. Recruiters have it harder than most, as some legit activities are very close to wasting time… like checking out social media profiles and learning about different professions and skills on the web. If you’re not careful, the days can slip by. So figure out a system to ensure you’re not wasting your time by accident. Use an egg timer if you have to. Seriously.
  • Get the right job for yourself. So you get jobs for everyone else, but are you in the right job yourself? Do you long to work a corporate gig, get into recruitment sales, or source candidates using Boolean all day? Whatever it is you want to do in recruiting, you owe it to yourself to make it happen. If you can alter your job with your current employer, do that instead of jumping – now isn’t the time to be the new guy. But if the job you want doesn’t exist or is impossible to get, it’s time to move on. Get motivated to make your move.
  • Have more fun. Since when was having lunch with friends and getting people jobs work? Don’t forget why you love this profession. Be sure to schedule plenty of fun networking events for yourself- whatever it is this means to you. Have lunch with old high school friends and figure out what everyone else in your class is doing. Go to a C++ class and talk to some developers. Go to a college and teach a class on getting a job. Whatever you do, just get out of your head once in a while and be sure to have fun.
Of course, in the week before the new year, it’s easy to make up resolutions and think about how much better things could be. It will be next week before we actually have to live by our new mottos and check off our checklists. But for now, it’s a start. Good luck out there and have a happy new year!

Being a Recruiter is Hard


Most people who become recruiters do not last. There are many reasons for that. Poor hiring decisions and inadequate training being high on the list.
But there is another key reason why so few people actually last in the hurly-burly world of agency recruiting.
It’s a frigging hard job!
So I know that sometimes you question why you do it. There are times you hate what you do. There are days you go home feeling deflated, worn-out and frankly, useless.
The world is littered with ‘ex-recruiters’, burnt out, scarred and resentful about their all-too-short recruiting career.
Seriously, the guy who cut my hair last week told me he had ‘been a recruiter once’.
It’s true too that being a recruiter can be the greatest job of all, but even so, to survive you have to know the pitfalls, prepare for them, minimise their impact where you can, and push through the inevitable challenges this job will throw you.
  • Recruiting is uniquely tough because it’s the only job that I know where what you are selling can turn around and say ‘no’. Think about it. I sell you my car. You agree to buy the car. I agree to sell the car. We agree a price. The car does not then jump up and say “Hey you know what, I am not going to go with this new guy”. Don’t laugh. That happens to recruiters every day. We do everything right. Take a great job spec. Impress our client. Recruit great talent. Make the match. Manage the process. Architect a fitting deal for all parties. Secure a great offer. Get everything agreed and at the last minute – our product – the candidate – says, “ Nah, I changed my mind, I will stay where I am”. And that is it. All over red rover!
  • Recruiting is a killer because for us, it is all or nothing. Sure, a tiny percentage of our work is retained, but mostly recruiting is first prize or nothing. Our business is not like the Olympics where you can pick up a respectable silver or bronze for competing well. For us it’s gold…or its donut! We do all the work, spend huge amounts of time and expertise, and manage the process with skill and diligence. But if our 5 great candidates get pipped by a late runner from another recruiter, or an internal candidate, then it is big fat zero for us. That’s tough. Hard to take. Especially when it happens often. And it does.
  • Recruiting grinds you down because you do so much work you don’t get paid for. When you hear the words “I am feeling burnt out” from a recruiter, what that actually means is “I just can’t stand doing so much work for so little return”. Contingent recruiters are lucky to fill one job out of 5 they take, and place one candidate out of 10 they meet. And combined with the ‘all or nothing’ fee model most work on, it means lots and lots of hours for which we don’t get paid, and equally importantly see no tangible success. And success, in the form of happy clients and happy talent, is the bedrock upon which our self-esteem is built. And once that crumbles, it is the beginning of the end.
So what to do?
  • Firstly recognise that if you are going to be a recruiter, these challenges come with the job. In the memorable words of my Under 16 rugby coach, ‘Toughen the f*** up’ and prepare yourself for plenty of disappointment.
  • Secondly, work hard to mitigate the risk of these things happening to you. Hone your recruitment skills, your talent management skills, and your job qualification ability. Build trusted advisor relationships and work to get exclusivity on orders to increase your job-fill ratios. Great recruiters, who move from transacting to consulting, start to win more than they lose.
  • Finally,  never forget that if you choose to be a recruiter, you have made a Faustian bargain. You have chosen a career fraught with pitfalls and sometimes it feels like a living hell, But do it right, and the fun and money we need for a great job is within our grasp, because being a recruiter can really rock too!

No, I Don’t Get People Jobs – I’m a Recruiter

People are constantly asking me to “get them a job”.  Just yesterday I got a text from someone who heard I was recruiting for openings in Chicago.  It literally read “Sh!t! Get me a job!” (stay classy, ex-husband).

But wait, you say.  You’re a recruiter.  Your whole professional existence revolves around getting people jobs… right?

Not exactly.  A very smart boss once put it to me this way.  “I know you care a lot about getting people jobs.  That’s admirable.  But the reality is you’re the recruiter.  You facilitate the introduction.  The hiring manager gives someone a job”.

Wait… really?

Yes.  So if I’m not getting people jobs… just what exactly DO I do all day?

Read the hiring manager’s mind.  We all know that job descriptions have little, if anything, to do with what the job actually entails.  I have to get inside the head a bit of the person who actually does the job giving – what problem are they trying to solve?  What skills and abilities does a candidate need to possess to adequately solve that problem?

Find people.  We call that sourcing.  Some recruiters still do the old post and pray, some tweet, some inmail, some search resume databases, some even actually pick up the phone.

Probe and influence.  Ok, I’ve got the people.  Now I have to read their minds.  What would make them consider an opportunity with my company?   Where’s their salary threshold? Do they have what it takes to be successful in this circus? At the same time, I have to influence my hiring managers to give my (qualified) people an interview.

Close, close, close.  Move the hiring manager towards an offer.  Close them high.  Move the candidate towards offer acceptance and resignation of their current job.  Close them low.  Meet in the middle and make everyone happy.  Then make sure the candidate not only shows up on day 1 but that his new boss has arranged for a desk for him to sit at.

At the end of the day, I don’t “get” anyone a job.  I set the stage for job getting.  I bring the players together, ideally for the end result of an accepted job offer.  Candidate, you still have to interview for it and Hiring Manager, you still have to make it worthwhile.  But if you’re expecting your recruiter to wrap up a job like a birthday gift and hand it to you, forget about it.

The Most Important Questions You Have Never Asked

You have done all the hard work. You have gotten a great deal of information about the position you are trying to fill. You know the requirements, the experience, the education and the personality of the ideal candidate. You have covered the compensation package and know that it is reasonable. If you are a 3rd party recruiter you have cleared the fee. You have sourced, screened, selected and interviewed numerous candidates and presented a slate of qualified, interested and available candidates to the hiring manager. The interviews take place and none of your candidates are made an offer.
Sound familiar? This ever happened to you?
You then begin to question your work, your understanding of the position, your ability to recruit the right candidates for your client. Even the feedback from the hiring manager doesn’t quite mesh with what you knew about each candidate and the position. Something went wrong in the interview, and you had no control of that part of the hiring process.
The truth is that you have no idea how good the hiring managers, the decision makers are at interviewing. Most hiring managers dread the interview. They dread it because they have little or no training in how to effectively perform the task. And study after study has shown that most hiring decisions are made within the first two minutes of the interview.  
And yet there is no more important business decision than who to hire.
In a book entitled “Boost Your Hiring IQ” author Carole Martin, the Interview Coach, offers up a simple 50 question test to rate your interviewing skills and help you see where you need to strengthen your skills and your ability to ask better questions.
Martin’s contention is that most candidates, especially those coming from recruiters, are much better prepared for the job interview than are the people conducting the interview.
Based on the type of information the interviewer is seeking, the test offers up three questions. The interviewer then picks what he/she considers to be the strongest question. The questions are then rated as strongest, mediocre, weakest and depending on which question was chosen the interviewer gets points, 5 points for the strongest, 3 points for the mediocre and 0 points for the weakest. Add up the points at the end of the IQ test and your score range gives your Hiring IQ.
Here is an example.
Learning why the applicant wants to work for your company you could ask.
  1. What is it that interests you most about the position/company?
  2. What attracted you to this particular job posting?
  3. How would you compare this position to your current or last position?

Everyone in a position to interview candidates should have an Interview IQ score and periodically retake the test and continue improving those interviewing skills.
Martin then offers up five rules to improve your hiring process. After all you could be a good interviewer with a good IQ score but unless you follow these five rules you will be just that, a good interviewer.
The five rules are:
  1. Assess the job before the interview. What is the role of the job?
  2. Identify the job’s “key factors” for success.
  3. Prepare questions to ask during the interview.
  4. Include all interviewers in the plan/process.
  5. Objectively review the results and rate the candidate after the interview.
All of us in the recruiting and talent acquisition business have an opportunity to help our clients, our hiring managers get better at interviewing. The better they become at interviewing, more of our candidates will be hired and contribute to the success of the hiring company.
The questions that are never asked but should be asked at the very beginning of the engagement are,” How good are you at interviewing? What is your Interviewing IQ? Would you mind taking an Interviewing IQ test?” It is much better to get this information early in the engagement than to not get it at all and hope that all your hard work pays off. Yet, I wonder if any of us are confident enough to ask these questions. I for one intend to find out.
